B2B referral program template

A free B2B referral program template in Word: who can refer, qualified referral rules, a rewards table, payment terms, protection period, response times, tracking fields, a launch checklist and program terms.

Free, no sign-up · 12 sections, rewards table, launch checklist and program terms · Updated

In short

A B2B referral program template is a one-document plan for how your company takes and rewards introductions. This one covers who can refer, what counts as a qualified referral, rewards by referral type, payment terms, the protection period, how to submit, response times, communications, tracking fields, a launch checklist and short terms to publish.

What this template covers

This is a one-document plan for a B2B referral program: the decisions, the process, the promises you make to referrers and the terms they agree to. It is written for software and services companies that win customers through introductions from customers, from partners such as agencies and consultants, or from both. Fill it in once, get sales and finance to sign off, and you have the reference everyone works from.

It includes:

  • Program summary with a 12-month goals table and a rewards budget.
  • Who can refer, by referrer type, and who is not eligible.
  • Qualified referral rules: six conditions a referral must meet, and what does not count.
  • A rewards table by referral type, with example values in brackets, including a lower rate for large deals and what earns nothing.
  • Payment terms: when rewards are calculated and paid, the method, the minimum payout, refunds and tax forms.
  • Protection period and conflict rule, for duplicate referrals and for deals your own sales team already had.
  • How to submit and a response time promise for every step from confirmation to payout.
  • A communications plan with a launch email and a monthly update.
  • Tracking fields: 15 fields with examples and owners, plus the metrics to review each month.
  • A launch checklist of 19 steps with owners.
  • Program terms: ten short clauses to publish on your program page.

How to fill it in

  1. Start with section 2. Who refers changes almost every other section. If only customers or only partners will refer, delete the items marked for the other group.
  2. Set the rewards from your numbers. Replace the bracketed examples with figures based on your gross margin and cost per customer. The referral fee percentage guide shows the calculation.
  3. Agree the qualified referral rules with sales. Your sales lead has to accept the open opportunity rule and the protection period, because they decide disputes in practice.
  4. Make the response times real. Only promise times someone owns. Two business days to accept or decline is a reasonable default.
  5. Fill in the tracking fields where you will keep them, whether that is a CRM, a spreadsheet or a partner portal.
  6. Assign an owner to every checklist item and set a launch date about 30 days out.

Our guide on how to start a referral program explains each decision in more depth, with a 30-day timeline and a worked example.

Adapting it for customer referrals or partner referrals

The structure works for both, but the details differ.

SectionCustomer referralsPartner referrals
Who can referUsers at paying customersApproved agencies, consultants and advisors
RewardsA flat account credit, gift card or donationA share of first-year revenue, paid in cash
Payment termsApplied as a credit or sent as a gift cardPaid by bank transfer with a statement, after a W-9
PaperworkProgram terms accepted on submissionProgram terms plus a signed agreement
CommunicationsLaunch email, thank-you note, occasional updateLaunch call, monthly update, quarterly review
Volume to plan forOne or two referrals per customer a yearSeveral referrals a year from each active partner

For customer referrals, keep the program light. Customers refer as a favor, so the form should take two minutes and the reward should be easy to accept. Some customers' employers do not allow them to accept personal gifts from vendors, which is why the terms offer an account credit or a donation instead.

For partner referrals, the program is part of a commercial relationship. Partners will read the payment terms and protection period closely, and they need the detail in a signed agreement. Use our referral partner agreement template alongside this plan, and copy the fee from your rewards table into its fee schedule so the two match.

After launch

Review the plan after the first 30 days and again each quarter. Look at the decline reasons first: if many referrals are declined as outside your profile, referrers need clearer guidance, not a bigger reward. Then check response times against your promise and whether rewards went out on time. Those two numbers decide whether referrers send a second introduction.

1. Program summary

What the program is for: [One sentence, for example: to win new customers through warm introductions from our customers and from agencies and consultants who advise our buyers.]

Goal for the first 12 months:

MeasureTarget
Active referrers[25]
Referrals submitted[80]
Referrals accepted[60]
New customers won from referrals[18]
First-year revenue from referred customers[$216,000]
Average reward cost per referred customer[$2,000]

Budget for rewards: [$36,000] for the year, reviewed every quarter.

2. Who can refer

Referrer typeWho qualifiesHow they join
Customers[Any user at a paying customer in good standing][Accept the program terms when submitting a first referral]
Partners[Agencies, consultants and advisors who work with our target buyers][Apply, be approved, sign the referral partner agreement]

Not eligible: [Our employees and contractors, their immediate family, and anyone who would breach their own employer's gift or conflict of interest policy by accepting a reward.]

3. What counts as a qualified referral

A referral qualifies for a reward when all of these are true:

  1. The company is not a current customer and was not a customer in the last [12] months.
  2. The company is not in an open opportunity in our CRM created before the referral was submitted.
  3. The company fits our target profile: [for example, 50 to 1,000 employees, based in the US or Canada, with a team that uses a partner or referral channel].
  4. The referral names a contact who knows the referrer and expects to hear from us.
  5. The referral was submitted through the official form before the prospect contacted us directly.
  6. We accepted the referral in writing.

Not a referral: lists of names, cold contacts, companies the referrer found online, or the referrer's own company.

4. Rewards

Referral typeRewardWhen earnedExample
Customer referral, new customer won[$1,000 account credit, gift card or donation][After the new customer's first payment clears][$1,000 credit on a $12,000 deal]
Partner referral, new customer won[20% of first-year net revenue collected][After each payment clears, for the first 12 months][$2,400 on a $12,000 deal]

Net revenue means subscription fees we actually collect, excluding taxes, refunds, credits, setup and services fees.

5. Payment terms

  • Paid: within [30] days after the end of the month in which we collect the related revenue.
  • Method: [Bank transfer or Stripe for partners. Account credit or gift card for customers.]
  • Currency: [US dollars]
  • Statement: each payment comes with a statement listing each referred customer and the amount.
  • Minimum payout: [$100]. Smaller amounts roll over to the next period.
  • Refunds: if we refund or credit revenue a reward was paid on, we deduct that reward from the next payment.
  • Tax forms: (Partners) US partners provide a Form W-9 before the first payment. Non-US partners provide a Form W-8BEN or W-8BEN-E.

6. Protection period and conflict rule

  • Protection period: [90] days from the date we accept the referral. If the referred company signs within that time, the referrer earns the reward.
  • Extension: one extension of [30] days if the deal is actively progressing, for example a proposal has been sent.
  • Two referrers, one company: the first complete submission we accept wins. We tell the second referrer the same day.
  • Our sales team: the referral is declined only if the company was already in an open opportunity created before the submission. We show the referrer the date of that opportunity on request.
  • Disputes: raised with [Program owner] within [30] days of a decision. [Head of sales or CEO] makes the final decision.

7. How to submit a referral

  • Where: [Referral form URL or partner portal]

[Program name] terms

  1. Who can take part. [Paying customers in good standing and approved partners.] Our employees and their families cannot take part.
  2. What counts. A referral qualifies if it is a new company that fits our target profile, is not a current customer or in an open opportunity with us, names a contact who expects to hear from us, and is accepted by us in writing.
  3. Rewards. For each qualified referral that becomes a paying customer within [90] days of acceptance, you earn [reward]. Rewards are earned only after the customer's payment clears.
  4. Payment. We pay rewards within [30] days after the end of the month in which we collect payment. If the customer is refunded, the reward may be deducted from a later payment.
  5. Duplicates. If two people refer the same company, the first complete referral we accept qualifies.
  6. Your employer's rules. You are responsible for checking that your employer allows you to accept a reward. You can ask us to apply it as an account credit or donation instead.
  7. Taxes. You are responsible for any taxes on rewards. We may ask for tax information before paying.
  8. Conduct. Describe us accurately, do not send unsolicited bulk messages, and do not bid on our brand in paid search.
  9. Changes. We may change or end the program with [30] days' notice. Referrals accepted before a change keep the terms they were accepted under.
  10. Questions. Contact [Program owner email].
FAQ

Frequently asked questions

What should a referral program template include?

It should say who can refer, what counts as a qualified referral, the reward for each type of referral, when and how rewards are paid, how long a referrer's claim lasts, how to submit, how quickly you respond, how you keep referrers updated and what you track. This template also includes a launch checklist and short terms to publish to referrers.

Is this template a legal agreement?

No. It is a program plan for your team, with a short set of program terms you can publish to referrers. Partners you pay cash fees should also sign a referral partner agreement. Have a lawyer review the published terms and any agreement for your state before you use them.

Can I use one referral program for customers and partners?

Yes. The template uses one submission process, one set of qualified referral rules and one tracking sheet for both, with separate rows in the rewards table. Sections that apply only to partners or only to customers are marked, so you can delete them if you run just one group.

What reward should I put in the rewards table?

The bracketed values are examples: 20% of first-year net revenue for partners and a $1,000 account credit for customers, on a $12,000 average deal. Replace them with figures from your own margins and acquisition cost, and check that the reward cost per customer stays well below what a customer costs you through paid channels.

How long does it take to fill in?

Most teams can fill in the plan in two or three working sessions: one for the design decisions in sections 1 to 6, one for the process, communications and tracking in sections 7 to 10, and one to agree owners for the launch checklist. Getting sign-off from sales and finance usually takes longer than writing it.
